Transformation Issues

Typical Business Improvement issus seen during a transformation

Change Team/Org Structure
  • Part time resources allocated to project are pulled in multiple direction and only give low priority to change project
  • People held accountable for success of project without being empowered to make change (eg outside the line)
Leadership (=Sponsorship)
  • Not all leaders convinced of benefits – and do not give full support leading to low prioritization, insufficient resources, conflicting messages
  • Initiatives requiring clear support not fully backed by Leaders – and left to flounder in middle management
KPIs
  • Target KPIs not set or agreed upon; final benefits not estimated or communicated
  • Baseline KPIs not measured/understood (can we be sure we’re fixing the root cause issue ?)
  • Project KPIs not tracked so that project team/business not held accountable
  • KPIs not tracked post go-live so that implementation issues not addressed and benefits reduced
Capabilities
  • Key stakeholders not fully across the process and unable to clearly understand or resolve issues as they arise
  • Insufficient training given to Business on new business processes and unrealistic expectations made for final result
Customer Alignment
  • Customers (internal & external) unsure of the progress or final impact on them
  • Customers impacted by unexpected project problems with no clear contingency plan
Process & Technology Alignment
  • Lack of sufficient analysis leading to questionable strategies:
  1. Conflicting with long term technology strategies
  2. Unrealistic benefits expected as solution not fully evaluated (as current situation not fully understood)
  • Lost $/opportunity as sub-optimal solution pursued
Performance Management
  • No thought given to "What’s in it for me" for both the change team and the Business areas being impacted will lead to
  1. Project team members wondering why they should bother – and the impact to their careers (will they have a line job after the project) and
  2. Disenchanted/disenfranchised staff who might be trying to the ‘right thing’ but suffer as a result
Communications
  • Lack of a clear message about what the Business is trying to do and why will cause confusion – fear, uncertainty and doubt
  • One way email broadcasts from the leadership team are exactly that; whilst useful they need to be backed up with face-to-face communications (with the chance to react to feedback)
